The fear is specific: I will be blamed for the sting. You asked the room to look at itself, and now someone is sitting with a report they did not enjoy.

The design is built for that morning. Personal 360s land in one inbox. The room discusses only the group scorecard. You are not the messenger.

What stays private

Every personal report goes to the person it is about — nobody else. The chair cannot open it. Members cannot open each other's. If someone wants to bring a line from their own report into the room, that is their choice. It is not the agenda.

The shared document is the forum-health scorecard. That is the meeting.

THE AGENDA

Run this meeting. Not a second 360.

  1. Open on the rule

    Private reports stay private. We are not going around the table. Nobody reads theirs out loud unless they choose to. Today we talk about the group scorecard.

  2. Put the scorecard on the table

    The shared forum-health report is the only document in the room. Read the overall. Read what’s working. Read what needs attention. Then use the three prompts on the scorecard.

  3. Do not become the messenger

    You set the cycle in motion. You do not interpret anyone’s personal 360. If a report stung, that conversation belongs to that person — later, if they want it, not here.

  4. Close with one norm

    Pick one thing the group will do differently before the next meeting. Write it down. End. Do not turn the meeting into a second 360.

If someone is raw

Do not fix it in the circle. Do not ask them to recap their private report. Say: the personal 360 is yours; we are here for the group. Then go back to the scorecard.

If the room cannot handle that line, the 360 did not create the problem. It named it.
